Reducing time to market at a SaaS scale-up
How QMates realigned software, teams and architecture to cut release times and raise quality.

Context
A technology scale-up (FlowTrack) builds a SaaS platform for managing logistics processes.
In recent months the company has been growing fast, but the system has started to slow down.
New features take weeks to ship, bugs keep piling up, and teams depend on each other more and more.
The problem isn't the speed of the people but the structure of the system.
The challenge
FlowTrack was facing a situation typical of scale-ups:
- unpredictable delivery
- a growing backlog
- dependencies between teams
- complex releases
- conflict between business and technology
The CEO senses slowness. The CTO senses risk. The system is no longer coherent with growth.
The QMates solution
QMates worked on three levels — software, organisation and process — to bring the growth of the business back into coherence with the capacity of the technical system.
Restructuring around business domains
Teams were reorganised by domain rather than by technology. Each team owns a complete functional area and can ship independently, cutting dependencies between teams.
Architectural refactoring
Modularising the code and reducing coupling. The architecture was redesigned to support scalability without building up more technical debt.
Introducing XP practices
- Automated tests
- Continuous integration
- Pair programming
- Frequent releases
Why it worked
Speed came not from adding more people but from reducing the complexity of the system.
Implementation
System analysis
Mapping flows and dependencies. QMates identified the architectural and organisational bottlenecks before making any changes.
Working inside the teams
QMates worked directly in the code and inside the teams, applying hands-on support techniques to pass on skills and change practices from within.
Continuous iteration
An incremental approach, no big bang. Every change was introduced progressively, validated by results and adapted to the context.
Results
The engagement delivered measurable improvements in delivery, quality and organisation.
Delivery
release time
Deploys
higher deploy frequency
Quality
fewer bugs
Teams
fewer dependencies, more autonomy
Business
release predictability
Decisions
time to reach technical decisions
Organisational impact
CEO–CTO alignment
The CEO and CTO found a shared language again. Technical decisions became transparent and tied to business goals.
Less organisational stress
Fewer dependencies between teams means less conflict, fewer coordination meetings and less waiting. Teams work with more calm and more autonomy.
Engineering culture
The XP practices introduced became part of the company culture. The team kept improving on its own after the engagement ended.
Conclusions
FlowTrack's problem wasn't the people, it was coherence.
When software, organisation and business come back into alignment, speed follows as a consequence.
