Scaling from 5 to 30 developers without losing quality
How Zextras turned a distributed international team into an organisation that writes better code and collaborates effectively

Context
Zextras is a B2B company specialising in innovative technology solutions. Its flagship product, Zextras Carbonio, is an advanced collaboration suite that includes email, calendar, video calls, chat and file sharing, built to streamline communication and teamwork. An international team, made up of more than three development groups spread across different time zones, works remotely to bring innovation and value to customers.
Objectives
- Help the team write better-quality code
- Make the team more collaborative by improving how they work and communicate
- Improve impact and end-customer satisfaction with features that better match their needs
Services
Zextras drew on the full range of QMates services, each adding increasing value along the way. The project began with a four-day course for every development team on flexible, quality-focused development practices. After this initial phase, a continuous improvement programme began, with an Embedded Teams pair joining the organisation's core team.
How we work today on similar systems: legacy code refactoring.

Notes from the project
This project focused mainly on change management. The QMates developers embedded in the team alternated between mentoring and hands-on development, helping the team adopt quality development practices.
