Unblocking a stalled delivery in six weeks
How QMates identified and removed a single bottleneck, restoring speed and control without rebuilding the system.

Context
A software-driven SME (DataBridge) builds a platform for managing financial data for enterprise clients.
Over the past few months, delivery has slowed down:
- features running late
- a rising number of bugs
- stressful releases
- a team under pressure
The problem doesn't look structural. It looks gradual.
The challenge
- a critical area of code nobody wants to touch
- frequent regressions with every release
- complex, risky releases
- heavy coordination needed between teams
- parts of the system nobody wants to change
The system works, but it keeps getting harder to change.
The brief
DataBridge does not want:
- a replatform
- lengthy transformations
- open-ended consulting
It wants to understand:
- where to intervene
- what to unblock
- how long it will take
The QMates solution
QMates worked with a surgical approach — targeted intervention — to identify the single point blocking delivery and remove it without touching the rest of the system.
Why we didn't rebuild everything
Working on the whole system would have added complexity, time and risk. Instead, we focused on the point blocking delivery, achieving an immediate impact with the smallest possible intervention.
Technical and organisational diagnosis
We analysed workflows, code and dependencies to identify the bottleneck. QMates mapped the most volatile, highest-risk areas before making any changes.
Intervention on the critical point
- Isolating the critical module
- Separating responsibilities
- Introducing automated tests
- Reducing coupling
Stabilising delivery
Predictability and control over releases were restored. The team regained autonomy and confidence in its delivery process.
Implementation
Weeks 1–2: Diagnosis
A complete mapping of delivery workflows, code analysis and identification of the critical point. Findings shared with the team and management.
Weeks 3–5: Intervention
QMates worked directly in the code, applying targeted refactoring techniques: isolating the module, separating responsibilities, introducing tests and reducing coupling.
Week 6: Stabilisation
Results verified, new practices consolidated and handover to the in-house team to ensure continuity.
Results
The intervention produced measurable improvements in delivery, quality and organisation in just six weeks.
Delivery
release time
Quality
fewer regressions
Team
release autonomy
Business
roadmap predictability
Organisational impact
Clarity
The team finally understood where the problem was and why delivery had slowed down.
Trust
Management and developers regained trust in the release process.
Control
The roadmap became predictable again. Releases are no longer stressful events.
Signs of a stalled delivery
Conclusion
Many companies aren't slow because everything is wrong.
They're slow because one point in the system blocks everything.
Remove it, and speed comes back.
